Why Your Ads Stopped Working (And It Isn't the Algorithm)

Every quarter a brand comes to us with the same sentence: “Our ads just stopped working.” The spend is the same, the creative is the same, the audience is the same — and the return has fallen off a cliff. The instinct is to blame the platform, because the platform is the thing that visibly changed.

It’s almost never the platform.

The diagnostic order

Before touching a single campaign setting, we work through the stack in this order. The order matters, because fixing something at step four while step one is broken just buries the real problem.

  1. Offer — has the market’s willingness to pay changed?
  2. Creative — how long has the winning ad been running unchanged?
  3. Landing experience — did anything change on the page the ad points to?
  4. Measurement — are you looking at numbers that mean what you think they mean?
  5. Campaign structure — and only now, the settings themselves.

1. Start with the offer

The offer is the thing you’re actually selling, not the product. Two brands can sell the same item with wildly different results because one bundled it, guaranteed it, or framed it against a competitor and the other didn’t.

When performance decays evenly across every channel at once, it’s an offer problem. When it decays on one channel, it’s a channel problem.

That single distinction saves more diagnostic time than anything else on this list.

2. Then look at creative fatigue

Creative fatigue is real, measurable, and boring. Pull frequency alongside click-through rate over the last ninety days. If frequency is climbing while CTR falls, you have your answer and you don’t need a strategy meeting to find it.

3. Check what changed on the page

More than once we’ve traced a “sudden algorithm change” to a developer who shipped a redesign on a Tuesday. Nobody told marketing. The form moved below the fold. Conversion rate dropped 40%, and the ad account took the blame for six weeks.
